Toyota 8" Rear Differential ReGear / Rebuild

That's it? One comment and one like for this video. I don't know if you guys get it, but this was a monumental opportunity we got to partner with ECGS to bring this to the DIY Toyota Community.

We actually had Chase Perry, the CEO of the company to do the work and explain the process. Nothing else on YouTube remotely compares to the job Chase did documenting how to perform a regear/rebuild on our 8" rear diffs.

I don't need you guys to kiss my butt, but geez, I thought there would be more of a reaction than this. It's reactions like this, or maybe more accurately the lack of reaction that makes me question if I should keep posting our videos on this platform.

I haven't posted this video on any Toyota Enthusiast Facebook pages yet, but I know when I do, the response is going to be a lot different. People are going to be stoked to have this gift of tech from probably the biggest differential and axle company in the industry.

Anyway, I'll step off my soapbox now.

Hey Tim, I really appreciate that you guys did this video. I have a set of ECGS gears and a master install kit in my garage as I type this so it's awesome to see the amount of skill and dedication they put into every gear set (and that they would share that with you)!

I will say that there won't be as big of a response due to the high level of skill needed to do this job right. Your valve cover replacement video - that'll be used thousands and thousands of times and have a huge impact. But a differential regear, there is only a select few that would even attempt a differential regear and even I'm not one of them. I'm currently saving to have a local gear shop to do it for me and I've worked on almost every part of a 4Runner that exists over the years.

I would also recommend putting this out to other forums such as Tacoma World, I H8 Mud (they aren't very nice though), and other places as social media is so temporary. With social media it's there for a week and then impossible to find again.

Unlike most people I took the time and watched the whole video. Even though i've already rebuilt/re geared my own diff. This video still intrigues me a ton seeing the process done by a true professional so I have to really appreciate the effort and time making this video. So A+ job by Timmy!

I think this forum at least the 3rd gen section is dying slowly. Perhaps because these vehicles are all over 20 years old and what not... and of course socials

Thanks! Good job doing the rebuild/regear yourself. Now that I've seen the process first hand, I'd like to challenge myself and do some regears. But, it seems like a potential liability doing it for someone else, because if I screw up, that's a lot of money to blow. I'd rather do it for myself or a close friend that won't lose their mind if it doesn't work out.

What's the reputation of that local gear shop? I'm guessing you've done your research and they do good work?

You make a valid point about how many people would do a regear, but lots of people watch our stuff just for the education to understand how things work. There use to be more guys on this forum who were knowledge hungry like I am. I'm not interested in every subject, but I like to learn. So yes, common jobs like the valve cover gaskets is an easy job most would probably attempt and our video made it even easier for them. But, there's things we've filmed that got tons of interest like the Supercharger Install video and how many people are going to drop over $3k for a supercharger? Not that many, but people watched the video anyway.

The forum has changed. If I posted this video 5-7 years ago, it would have gotten way more acknowledgement and discussion. ECGS chose to invite the Timmy the Toolman channel to their facility to film, and Chase Perry, the CEO decided to do the work himself. That is an amazing achievement that I'm very proud of and I thought others would take notice. This was our biggest company partnership we have had to date. It's a huge deal and I guess I'm bummed more people didn't take notice.

I do post our videos on Tacoma World and IH8Mud. The response on Tacoma World was actually more positive than I got on this forum which usually isn't the case. IH8Mud is a very quiet forum, at least for the 3rd Gen area. I think it's more popular with the Land Cruiser crowd.

After I've witnessed the process, I think I could handle a regear, but the special tooling ECGS has on hand makes their life easier. That hand dyno to turn the diff to help check the paint pattern is one tool that was cool that they made. The front diff rebuild/regear/locker install video will be coming out soon and they have some special tools for that application as well.

How the hell you got the CEO in ECGS to teach us the inner workings on the rear diff rebuilds? That was a "I'm not worthy" moment for me.

Usually you can't get upper managment (let alone the CEO) do the hard work, they are usually just giving instructions to workers on how to do the work. It was very cool for Mr Perry to give us first hand knowledge.

What makes it a big deal for me is he didn't try to hide knowledge. Mr Perry gave tips, tricks and shortcuts on how to rebuild. That arbor press and bearing removal tool was awesome!

The whole thing about watching other people fixing stuff is, I get to build my arsenal on how to try different angles on a build or repair. The more techniqus you can learn from others, the more efficent you can be in tackling your own repair or a rebuild. Thanks for effort and taking us along on that journey.

And finally, I love this forum. I dont like social media. Its hard to avoid personalities that clash on here. But members gotta remember the reason we log onto here is to learn, ask questions and drool over members rigs.

I also notice too how this site has changed, even though I'm not a long time member as you are. On the older threads, members are more inclined to freely exchange opinions before and moved forewards. It was cool and fun. Members helping members.

Yeah, when I shot them an email with my proposal and it was accepted, I was completely shocked and stoked at the same time. I couldn't believe they were going to allow us to film the work in their facility. In exchange for the videos we made, I asked for a deal on the parts and free labor but they ended up giving me an even better deal than I expected.

My motivation for this project wasn't to just get a deal on my diff regears and front locker install. I wanted the videos! The money I spent traveling to North Carolina was more than the savings on the diff builds but it was money well spent.

I couldn't believe Chase wanted to make the videos himself. That blew me away. I thought for sure he would give us one of his guys to do the work, but I'm guessing he figured he would be the right guy to deliver the subject matter.

I use to hold this forum in higher regard than I do now. It doesn't have the same feel for me. I also seem to be able to help more people out via Toyota Facebook pages than I can on the forums now. This forum was more fun and engaging years ago. It has lost a lot of its allure to me which is too bad. I've learned a lot from the members of this forum and I've also shared a lot. It's been a good experience and a worthwhile use of my time.

I appreciate the commentary after my back and forth with Bad Luck. It's giving me faith my time spent here is still valued.

I've seen people complain about this forum and then leave, becoming part of the problem.

Nobody wants to stick around to fix things.

Not even the OGs are around anymore.

That said I have nothing but good things to say about ECGS.

Lots of truth here. The sad part is there is 19 years of information sitting here with 95% of the solutions listed.

Yet, they still use Facebook groups and ask the same question every other week.

People today like to be spoon fed now with instant answers. Lots of people won't even use google search for mostly many answer's. Some do though and those I give credit to.


Just changes for example in the rust belt. A pile of 3rd gens are gone already due to accidents and extreme rot. Less and less of them around here now well at least in my area.

These things effect forum traffic big time.

Well, the answer to your CEO comment is simple. I’d wager that Mr. Perry is humble and good people. He’s not scared to go to work, and isn’t entitled like so many are these days. I’d venture to say that there probably isn’t a single role in that operation that he can’t, won’t, or doesn’t know how do. He’s probably a rare breed that actually gets it and can do more than rest on their pedigree, type strongly worded emails, and pass the buck in the blame game.

It’s a rare commodity in an entitled world. Quite refreshing actually.

This problem isn’t unique to this forum. This problem started in the 08 recession, and the proliferation of the book face sealed fates.

Your right that the masses want to be spoon fed. You’re fighting human nature here. in fact if you’re wanting a very enlightening watch, watch the social dilemma on Netflix. it will definitely make you think differently about social media. The bedrock foundation of social media is engagement. In the creators of these apps are absolute pros of engagement because they understand human psychology.

YouTube is in that mix also. I am a huge fan of YouTube. But sadly, YouTube does not cater to the masses like say tik tok does. Nanosecond attention spans and so easy it auto plays for you cause who has time to click right?

Reality is all web-based forms have been struggling for quite a while. It doesn’t even matter what the interest or group is. I’ve been part of probably 25 different forums since the mid-late 90s and it’s been a slow burn now for the last 10 years on every forum that there is.

I'm sitting on a worn pinion bearing on my 4r. I got a used working 3rd member that I'll swap out when free time comes up.
That vid convinced me to solicit ECGS for my parts or possible ECGS rebuild.
Gotta help out cool businesses like that. Too many of them misses the whole thing about doing business these days.

If you haven't watched the interview and tour video I did with Chase, you should watch it. You get a very good idea of how he thinks and operates his business. He definitely is doing it right.

I watched the interview first. Another great video. I’ve completed that one. I still haven’t got all the way through the third member video though. I got right up to the point where things are ready to go back together before I had to go to bed last night.

Yeah yeah, I know it may not be flashy or sexy to sit down and have a long conversation with people, but that’s where the true value is. When you get real deep and geeky in the weeds, that’s where the real meat and potatoes lie. The true tribal knowledge and experience ECGS has is very obvious in that interview.

I love that kind of stuff. The deeper in the weeds the better. I guess I love it because it goes against how dumb and stupid everything is these days. For me frankly it is exhausting how dumbed down everything has to be for everyone all the time.

I love podcasts and long format anything because that’s where the real information is. Everyone can keep their mindless five second blurbs of garbage to themselves. Hours of interview like that though, I could do that all day.

Yeah, your right about the misses. It sucks sometimes. So often now nobody cares anymore, nobody has pride in what they do.

I just ordered a full front and rear re-gear and master install kit from ECGS a few months back. If you have any questions (I had a lot as it's really confusing) their customer support is extremely helpful. If you can pull them yourself and you don't have a local shop that is recommended you can ship in your core, ask what gears you want and they ship it back ready to install. Top notch.
