Annoying brake problem just before complete stop

I've had this issue now for a couple months but it seems to be getting worst.

When braking at slow speeds, like in a parking lot, or slowly rolling up to a red light the brake pedal will go hard and there will be no braking. The truck just keeps moving forward until I pump it and push hard enough, then it jerks to a stop. The brakes work great when coming off a high way, or any slam tests I have done, but I am at the point where I am not comfortable to drive because I am worried I could hit someone at low speeds.

It seemed like this was brake booster related, like I had run out of vacuum assist either during long slow braking ( up to a red light) or when using the brakes a second time without giving the vehicle any gas (coasting around in a parking lot)

Checked for vacuum leaks and replaced some suspicious lines with no change.

Replaced the check valve at the booster with no change

bleed brakes a couple times, I am not a rookie mechanic so I'm pretty confident this isn't the issue unless there is air trapped in the abs controller or something odd like that.

So I am down to thinking new booster is required, or maybe master cylinder. My other thought is could something be acting up with my rear drums. I have never replaced a cylinder back there. Any tricks to diagnose these parts?

Looking for some opinions/advice before throwing new parts at it.

I am a bit surprised you said master cylinder first. I figured if the master was failing the fluid would leak past making the pedal feel soft.
 
Is the ABS system engaging? A lot of buzzing? The pedal can feel sort of dead when that happens, like on slick ice.
 
I don't think so. The light doesn't come on and you don't hear that pumping sound. Its more like a lock up feeling but at very low speed.
 
To me is seems like no vacuum assist. Especially since you already replaced the check valve.

Pretty sure the diahram is defective in your brake booster. Most common reason is brake fluid leaking from master cylinder seal. Check all your vacuum lines. Remove your brake booster, check for leaks from the MC
 
Okay well it sounds like the consciences is I need to spend some money. I just purchased new pads because I was reading about heat soak and scaling. If that does nothing, I'll be into new booster and mc. Any reason to upgrade or just stick with stock?

Any update to this? I'm having the same issue. Just started yesterday on my 2000 SR5. Appreciate you sharing any info you can.
