Dented leather armrest from your elbow.... Can we fix?

I re-wrapped mine in some high grade fake leather.
once the top little cubby is removed from the console, there were 4 small screws that held the leather/foam top piece to the plastic cubby "frame". unscrew those and the leather part just lifts off.
the leather is glued onto the lid, and it was glued everywhere, not just the outer edges. so when I pulled it up some of the foam came with it. but to your benefit, if you are replacing the foam then that's not a problem however if you are planning to re-use the old leather, then you will have to remove the foam pieces from the underside after you pull it up. (my leather actually ripped apart and was unusable. I went to an automotive interior place and they gave me some almost matching scrap leather for free)
the screws were just about where the red arrows are in the picture below.
a heat gun will help stretch and form the new leather. i had to fold the back corners like so (below) in order to get the cleanest look possible.
when you cut the leather, make sure to leave enough so the plastic "frame" is screwed back in place it clamps down the edge of the leather. (this will become obvious when you remove it for the first time) it makes for clean edges and helps keep the leather in place while the glue is drying.

Oh, so this isn't as easy as I thought... I was thinking I could somehow get access to the bottom to push in foam just where the dent was...
So you're saying I have to rip the whole thing apart to do that? Then re glue it all. hmm.

Just go to the junkyard or eBay and find a suitable replacement that is in a decent condition. I would not mess with reupholstering a console lid especially since you need actual structural support on your original. That link to eBay you posted looks to be only a cover – your elbow divot will still be there but it’ll just look nicer. Hell of a lot simpler to just bolt on a good replacement than to mess with all the other jive.

Smart!! Good idea, thanks. Do the ones that aren't leather, the ones in the SR5, still feel soft like the leather one? DO those have padding under them? They look like hard plastic in pics.

I originally had a leather one from 97Ltd that seemed plusher, but I swapped out the console for a 99+ and I don’t recall what truck I pulled it out of so I can’t answer. But the new one isn't as plush as the original and I don’t think it’s leather either. Still works great — I’m glad I yanked it from the junkyard.

The new ones from Toyota (about $55) are not leather. The leather ones have been discontinued which were part # 58905-35080-E0. The replacement part number is 58905-35070-E0. This is for Oak trim color. I have both of these in good condition. I have to get the leather one out though to verify. They are both padded with what I would call the same amount of "give" but the leather ones feel a little softer and have a couple seams on them

Well poop. Toyota always discontinues the good stuff. Lol, is there even padding? These things are hard as a rock. I honestly just thought the plastic underneath has fatigued when it gets dented.

Yeah it's "padded" It gives like an armrest, if that makes any sense.
