Speedometer gear

Back when I bought my truck, the speedometerwas dead on, but after replacing the transmission with one of an '88, my speedometer read about 5MPH low at 55. I just replaced the speedometer gear with the gear off my original transmission, and now I'm reading about 10MPH low at all speeds. Any ideas on what the issue may be?

Any chance that your speedo is showing 10 mph when you are stopped? seen that before and had to adjust the gauge needle (manually moved it back to zero).
