Over a period of a few months I bought Naugahyde replacement seat covers on eBay from an auto upholstery guy in Tennessee. Also on eBay I bought new foam for the bottom cushion. Using Yelp reviews I found a local one-man shop to redo the seat. On the day of the appointment I dropped the 4 Runner off in the morning and had it back by noon.
This wasn't an inexpensive process, but the upholsterer told me that I saved about 200.00 by gathering what was needed.
